Let's Have Admins

As you may have noticed, we don’t really have an 'admin team' at present: we have Narv, creator and coding guy, and we have Sil and Uruva who have been helping out by taking on the basic administrative tasks like site testing, thread pinning, email resets and name changes. We haven’t taken on special icons because a) this was a temporary thing, and b) we don’t really see this kind of administrative work as a “special” or elevated position of power; it’s just doing what needs to be done.

Obviously it looks like a good chunk of people want this new Plaza Junior thing to stick around for longer than the 2 week nostalgia fest we originally envisioned, and with the number of people who have signed up and are participating (yay!) it looks like it's time to get some actual admins to keep this thing going long-term.

We’re hoping that this duty will be light: pretty much all our members here are experienced forumites who know how this whole deal works, and it’s been fun having an unregulated forum with light touch leadership. Of course, we don’t know if this might change, and ultimately the direction will be in large part up to the new admins.

So, in the spirit of the community-driven kind of approach we've been going for here, we're going to attempt some Democracy.

There is a nomination template at the bottom of this post. You can email this template to the email address provided below, using the email that you registered with. Each individual plaza member may nominate up to three people for an admin position by writing their name in the template along with why you think they’d be a good fit. You are definitely allowed and encouraged to nominate yourself if it's something you'd be willing to take on! We'll leave the nominations open for three days (with possibility of extension + nagging if we don't see many come in in that time). Once we have all the nominations in, we’ll release the nominees and their provided 'reasons for being a good fit' and time availability if we have it, and then we'll have a vote on the nominees to select our new administration team.

So that’s the plan - perhaps this’ll work and perhaps it won’t, but we’re gonna give it a try. Finally, note that Narv is still reserving the right to appoint additional admins, if it turns out there’s a gap in needed experience / availability / time zones, etc. in the elected team that needs to be filled.

QWA: (questions we’ve anticipated)

Will I be able to nominate myself?
Definitely, feel free to do so.

How many nominations can I make?

Everyone can nominate 3 people, including themselves.

Will Sil and Uruva still be admins?
No. Sil and Uruva are going into the cooking/voting pot like everybody else. They will have an overlap period of a week or so before they step down so the new admin team can settle in.

What about Narv?
Well, it’s probably not a great idea for Narv to stop being an admin just yet, what with the servers being under his account and that kind of thing. So he will undemocratically cling to power for now. BUT as mentioned from the outset, Narv's time to devote to the site will decrease very soon and it’s likely he’ll only really be able to focus on the technical / behind-the-scenes type stuff (which is already kind of the case really), not so much the actual coordination and planning of the Plaza itself. So, these nominations are important!

How will the voting work?
Once we have all the nominations, we’ll ask you to a ranked-choice vote of the nominees in order of preference. It’ll depend how many nominations we get of course but our current thinking is to allocate three points to your top choice, two to your second choice, and one to your third, to come up with a final point count.

How many new admins will there be?
It’ll depend on peoples' availability and if there are any ties or super-close votes, but we are looking for probably 3-4 people right now.

Will the new admins have Valar icons?
If they want.

What if I’m asked to be an admin but I don’t want to be?
You can, of course, refuse. We’ll also ask any vote winners what their time commitment would be like. If you can’t commit for at least a reasonable length of time we’d ask you either not to accept, or accept on a time bound basis - so to resign once you can’t really be around any more.

Speaking of that, will there be any time bounds?
We were thinking of having the admin role for 6 months and then revisit.

What about rulers, arts Maiar, the Librarian, Lore stewards?
We’re undecided about rulers, and what happens with that will likely be largely left to the new admin team (and everyone else) to decide. If the site stays fairly small and self-regulated, maybe moderators for each individual forum won’t prove particularly necessary, or feasible. Or maybe it would help to have rulers for planning and organizational duties, even if those duties are rather light. In any case, it’s certainly possible that we may have a similar vote for ruler positions after admin roles are filled. Obviously, you cannot be both, so if you are nominated or considering going for an admin position, think about how best you would fit in: steering an individual kingdom/forum or being an admin?

Ought we get peoples' permission before nominating them, and how can some recuse themselves from the nomination if they cannot or will not do the admin duties that someone may have nominated them for?

That's part of why we're doing separate nomination and voting stages - if people are nominated by others but they didn't nominate themselves, then we'll reach out to them to see whether they'd actually be willing (so basically, you don't need to seek their permission, but we will).

If you're sure ahead of time that you don't want to be an admin, you can let us know by any means you like and we won't include you in the candidates for voting even if you're nominated. And if you want, you could certainly make that fact public, say, in this thread, if you're worried about people potentially 'wasting' a nomination on someone who won't accept.

I don't like the idea of you not being NarvEru. :smiley12: I like the feel of this place now and that's largely down to your style - keep your hands on the reins!

I like the idea that adminship is a 6 month role. :smiley22: - I think that's a sensible time limit which allows a person to give their best and leave with their head held high, avoiding burn-out; it also avoids the unenviable situation where you have to ask someone to leave because they've effectively disappeared from the plaza for months.

With rulers, I also like the idea that they're not around ... mostly since everything I've seen is respectful and unneeding of outside assistance or :smiley20: 'cause hey, the plaza grew up!

To that end, I'd like to ask for the return of SCRs - since I, and I assume others, would like to be able to RP with (or as) the major roles that we might encounter in our M-e journeying :smiley8:

No, queue! You all must refuse nominations in an orderly line.

But to your points, I agree it would be nice to keep a kinda relaxed vibe here, if that's the right way to describe it, and I think many others may agree from what I've picked up. And the hope here is that people will choose a set of peeps who reflect the overall zeitgeist of the community, whatever that turns out to be. After all, when has democracy ever not worked? uh

Ok but really it's that on June 8th I'm gonna go from literally 0 commitments in my life to a (probably rather more than) full time job and I am one of the all time worst multitaskers ever. But I do intend to still have a meaningful role on the site for a good while yet.. I just can't promise to be much more than a shadowy background figure a lot of the time, and yall deserve better than that. For example, SCR's sound cool but if you leave it up to me you might get them by 2022..

hi, I appreciate it’s a little weird for me and Uruva to be partly overseeing a process which we’re also part of. So let me just say straight up and outright: we will not AT ALL be offended if you don’t vote for or nominate us. In fact, there’s no need to nominate us as some keen bean already has so please do use your nominations for someone who will actually be a guiding light and not just someone who was online at the same time as Narv on Facebook all of two or three weeks ago... we would be absolutely delighted to hand over to a new admin team so we can enjoy all of the spam without all of the actually having to do stuff. I will not be nominating myself nor will I be voting for myself :smiley22: oh no I have better ideas about who I can throw all this responsibility on

Many of you don't remember me back from the original days but I think I've made enough of an impact in the last two weeks that I think my oddball sense of roleplay is recognizable by now. I have a full time job, but because of how the work is scheduled, it hasn't played too much havoc on my ability to be here and post and engage with everyone.

Great question Loke, here are a few questions we did not anticipate that have since come up a bit:

1) Do I need to know how to code stuff to be an admin? No! If you happen to have tech experience, be it either coding or shared-hosting website admin (aka the exquisite art of clicking things in cPanel) I won't lie that would be pretty sweet, but it's definitely not a requirement. Part of me reserving the right to appoint people after this is so that if there are particular skills we need (and the tech stuff is one of them) I can get help with that if needed.

2) I would be willing to be an admin but I am a very humble person and self nominating seems a bit forward, what do I do? If you think you'd be willing to do the job, we strongly encourage self nomination. Think of it as 'volunteering' which is a noble thing. It also saves us the work of having to reach out and find out whether you'd actually accept or not :smiley24:

I nominate Sil for the fact that she's familiar with a lot of the dramatic stuff we had to go through on old plaza, and has already been a saving grace for some of us distrusting Rohirrim on new plaza. She knows what I mean lol. I won't go into too much detail as the past is past, but it doesn't mean we have completely erased our fears and we need someone who understands what that was like for us on the team.

Just a thought I had - I really like the idea of a 6-month "term" for Admins (as discussed previously, it could help avoid burnout and keep things fresh, and all the other very good points that people have brought up here). That said, there is some value to "institutional knowledge" and turning over all the admins at once might be a little chaotic. So my thought was to consider having "staggered" terms.

Let's say for example there are 6 admin positions (not counting NarvEru):
Position 1: Elections in January and July
Position 2: Elections in February and August
Position 3: Elections in March and September
Position 4: Elections in April and October
Position 5: Elections in May and November
Position 6: Elections in June and December

Obviously this won't work right off the bat as we're trying to get an administrative team set up, but in the long run if we keep the 6-month "term" for Admins, I think a rotating system like this might be worth considering (also, I'd personally not have an issue with an admin seeking re-election if they have the time to provide to the Plaza).

Just an idea I had, feel free to disagree, I won't be offended :smiley22:

I do agree with replacing all adimns in one go will be way too chaotic, but I would think there would be a transition period (a week or two? Or more if needed) where the old help the new. And keep in mind some might get re-elected. If we do stagger, I think it should be half and half, as no one wants to be electing admins every single month, that is going to get boring fast and might not get the attention it deserves. Just my two cents <3

I do think that is Narv's vision with this place and I do believe we are all loving the less is more when it comes to admins. I absolutely love how it is now, where we can pretty much just do what we like (within reason). I mean here we are so well "raised" that we dont even go into other kingdoms and make threads, though technically we can lol. I would love it if the new team do like the Trio are doing it now, cause I think that is what will keep this place going longer and with less gripes. No one is going to covet the admin role or be jealous of admins, if the admin isnt the one getting to say what we can or cannot do (in terms of activities), right?

Agreed. We all had experience with the Oligarchy and how frustrating it got at points. It's important for the Admin team to get new blood, and from a wide range of experience. I personally have no experience with modding an online place, but I am willing to learn, and I have some leadership experience under my belt.

Also, a firm belief I have in regards to leadership (whatever the context) is that leaders need to train other leaders. And when applicable, leaders ought to collaborate with others outside of the leadership team, though in the case of a major decision, the leaders (working as a team) make the final say.

Edit as I realised Windancer posted while I was writing. Yes, I do like the new freedom we have with creating threads. As long as things are done respectfully, I think it's a good way to keep going. It allows for much more variety of activities, etc.

I'm definitely down with an election and think it could be similar to how things like school boards are done in the US. Many of those folks donate their time and are elected in after nominations. They have a limited amount of terms they can run consecutively to keep fresh blood and ideas in.

100% support those thoughts and ideas @Winddancer. Also I would love to see at least one former admin/mod who is familiar with some of the more recent history of this place too (looking at you @Sil). I think that knowledge will serve us all well.

Oh my gosh, you hit the nail on the head with that last phrase.... You pretty much just summed up the definition of rulering in the Oligarchy!!!!!

Thanks everyone, I love all the discussion and wisdom coming in from you all and I'm glad you're on board with this election stuff. Just want to add that while I was always super ignorant of what was going on admin wise on the Plaza, I also think the demands placed on that site were far different than what we're dealing with here. So many more users, more history, more financial demands, different age / experience ranges (aka higher moderation needs), and on and on. So personally I have a lot of sympathy for what admins at that time had to deal with and can see why the system was that way. This is just a different site with different needs and a different user base and all of that so that's why we're trying things this way.

Anyways thanks for all the nominations so far, try to get them in in the next 12 hours or so, and I'll give an update on how the voting stage of things will happen soon!

I definitely like the idea of "terms" for the admins, and the "less is more" as described by @Winddancer (and possibly others).

One possible tweak to that system, if there will be, say, two "sets" of admin elected at intervals, maybe the admins pick one person, and the other gets voted. Might help avoid popularity contests, or if there's someone who might be good but isn't as recognizable. Just thought I'd toss the idea out there for consideration.

I've sent in my nominations! Glad to see the system is more democratic now and the people have a say. I think this new Plaza is and wil run a whole lot smoother than the old.

I was going to suggest this myself, the idea of popularity contests in a small community like this is very real and concerning.

Ok, that'll do it for nominations -- I can confidently say that we're gonna have a full roster of great candidates to choose from, so thanks to everyone who volunteered and offered their suggestions.

Here's the plan for the next stage, which is slightly different from what I said in the top post:

1) There are a number of people who were nominated by others but didn't nominate themselves or otherwise express interest, so I'll be reaching out to those people to see if they are in fact interested.

2) Some people's 'why-are-you-nominating-this-person-or-yourself' blurbs were clearly meant for public consumption while others were perhaps just meant for my eyes only, so I don't really want to go and post them all without everyone's permission. What we'll do instead is make a thread for JUST THE NOMINEES to post a little info about their experience and/or what they'd bring to the site (this can just be the blurb you sent originally obviously, if that was your intention).

3) Once that info is all available for everyone, we'll do the ranked-choice vote, again by email using the address you registered for the site with.

Also note that the timeline on this is gonna be a bit more.. relaxed than I initially envisioned. This is for 2 reasons: first, as usual I underestimated you all and we got a lot more nominations than I expected, so it'll take more time to get everything in order. And second, this particular moment in time is a very difficult one for a lot of people in real life, and we have no desire to force people into a rushed decision of whether to accept a nomination when they may have much bigger things than this silly website to think about. I'll keep you all updated on how things progress (but I also promise not to drag it out too long, for my sake as much as anything).

On the meta discussion front:

@Túrin and @KingODuckingham - there's definitely a good chance I'll use my 'Narv Picks' to round out the team (unless democracy results in the absolute perfect mix of skills / availability / timezones / whatever, which seems unlikely), and I would imagine the future admins would keep that option open down the line too. I don't know yet how formal that system would be in terms of the number of elected vs selected admins and the term limits and such, but what you're saying makes sense and is kinda what we're aiming for (to the extent that we've planned any of this, which, uhh).

and pfft to this Narvza business, it ain't like the last place was called Philza

I would like to thank the person or persons who nominated me; it means a lot to know that someone out there thinks well enough of my posts to put my name forward. However, as I've just informed Narv via email, I regretfully have to decline my nomination. I'm thrilled the Plaza is alive again and I look forward to having lots more fun with you guys and gals, but I've deliberately scaled back my involvement with forums in recent years to make room for other interests, and I no longer have enough mental energy allocated to this hobby to be able to give the Plaza the time and care it deserves from its admins.

@Eldy Dunami, to be honest I was one of those who nominated you. While I believe you would have made a fantastic admin due to your excellently logical mind and amazing understanding of our community, I completely appreciate your reasons for declining to go in the running.

In fact, Eldy's reasoning is very similar to the reason why I have also declined my nomination. It is a huge honour to have been nominated, and I must sincerely thank whoever it was that did so. It was very tempting to keep my name in for voting, and it would have been a great honour to have a part in maintaining and evolving the Plaza's legacy. But as I said to Narv, I don't feel like I can prioritise the Plaza to the degree that would be required of an admin. I feel like dedicating that much of myself to admin duties would be to the detriment of my relationships outside of the internet.

I will of course continue to enjoy the Plaza and wherever I can be of help or assistance to anyone, I am just an @Dwim away. :smiley8:

Oh and one more thing, all these variations of Narvza, Narvlaza, Narvzla, they all just sound like Narvzilla to me. But if I had to vote, "Narvaplaza" sounds the best to me!
